AI for Google Ads Management: What Works and What Doesn't

After three years using AI for Google Ads management daily, here is what creates real leverage and what falls apart in complex accounts.

Last month I watched someone demo an AI tool for Google Ads management. They pasted in an account’s performance data. The tool responded: “Consider adding negative keywords. Test new ad copy. Review your bid strategy.”

I ran the same account through an encoded audit workflow. It flagged that two Search campaigns had the Display Network enabled, leaking budget to placements with near zero intent. Location targeting was set to “Presence or Interest” instead of “Presence only,” showing ads to people merely researching the area. Three broad match keywords were consuming 22% of total spend while triggering search terms for a competitor’s product name.

Same account. Completely different output. The difference is not the AI. It is the diagnostic judgment encoded into the workflow. After three years building AI workflows for Google Ads daily, here is what I have learned about where AI for Google Ads management creates genuine leverage and where it does not.

What works: search term analysis at scale

A lead gen account running broad match across 8 campaigns generates 2,000 or more unique search terms in 30 days. Reviewing that report manually, a practitioner can categorize maybe 200 terms before fatigue sets in. The remaining 1,800 get skimmed or skipped entirely. That is where waste hides.

An encoded workflow processes the entire report. Take a B2B software account targeting “project management software.” The workflow pulls every search term from the past 30 days, sorts by spend descending, and categorizes each term into four groups.

Competitor brands. Searches like “Monday.com pricing” or “Asana enterprise plan” that triggered because broad match saw loose semantic similarity. Unless there is a deliberate competitor strategy, this is budget going to people looking for someone else.

Irrelevant queries. “Project management jobs,” “project management certification,” “PMP exam prep.” Completely unrelated to the product but matched because the words overlap.

Informational and low intent. “What is project management software,” “project management tools comparison,” “best project management app free.” People researching, not buying.

Relevant but not converting. “Project management software for construction,” “project management software with Gantt charts.” These match the business but have not produced a conversion yet. The instinct is to add them as negatives. That instinct is often wrong. The issue may be the landing page, the offer, or insufficient data.

Then the step most AI tools skip entirely. For each converting search term that shows a status of “none” (meaning Google auto matched it rather than targeting it directly), the workflow checks whether that term already exists as an active keyword elsewhere in the account. A term showing “none” in Campaign A might already be targeted as exact match in Campaign B. Recommending it as a new keyword would create redundancy, not opportunity.

The output is not a list of individual terms to add as negatives. It is themed negative keyword lists: a “competitor” list, a “careers and jobs” list, a “certification and education” list. Each themed list blocks dozens of future irrelevant matches, not just the terms found today.

A human doing this work thoroughly on one account would spend two to three hours. The encoded workflow produces the same depth in minutes. Across a portfolio of 15 accounts, that is the difference between every account getting senior level search term analysis every week and most accounts getting a surface level scan once a month.

What works: catching the campaign settings that leak budget

There are six campaign settings in Google Ads that silently leak budget from the day a campaign is created. They appear in roughly 60% of the accounts I audit. Each one is a default that most practitioners set once (or never change) and then forget.

Display Network on Search campaigns. Enabled by default when a Search campaign is created. Sends a portion of search budget to display placements where purchase intent is near zero. In accounts I audit, this redirects 5 to 15% of search budget to placements that almost never convert for lead gen.

Search Network partners. Also enabled by default. Routes budget to partner sites with consistently lower quality traffic than Google Search itself.

Location targeting type. Defaults to “Presence or Interest” rather than “Presence only.” This shows ads to people who are merely researching a location rather than physically present. For a local services business, this means budget leaking to users three states away who searched “plumber in Austin” out of curiosity.

Auto applied recommendations. Google automatically implements changes unless explicitly opted out. Some are harmless. Others add broad match keywords, raise budgets, or switch bidding strategies without the account manager’s input.

Bidding strategy misaligned with conversion volume. Target CPA or Target ROAS on a campaign generating fewer than 15 conversions per month. The algorithm does not have enough signal to optimize. It fills the gap with guesses.

Target CPA set far below actual performance. A target of $50 when the actual CPA is $150. The algorithm either becomes overly conservative and stops spending, or it chases low quality clicks to hit the number. Either outcome wastes budget.

None of these checks are intellectually difficult. A senior account manager checks all of them on every audit. But under time pressure, reviewing the fifth account in a week, a human might check four out of six. An encoded workflow checks all six, every time, on every account.

What works: status aware keyword diagnostics

This is where the gap between generic AI tools and encoded expertise becomes most visible.

A generic tool scans the keyword report, finds a keyword with $800 spent and zero conversions, and recommends pausing it. Straightforward. Except that keyword sits in a paused ad group. It has not spent a dollar in months. The $800 is historical. Recommending that someone pause an already inactive keyword is not just unhelpful. It makes the practitioner question every other recommendation in the analysis.

An encoded workflow applies parent status filtering. It only flags keywords where the full chain is active: campaign enabled, ad group enabled, keyword enabled. Everything else is noted as historical context but never presented as an action item.

For active keywords, the workflow applies two thresholds. First, any keyword that consumed more than three times the target CPA without a single conversion. Second, any keyword with a CPA more than double the account average. For each flagged keyword, it calculates the excess spend: actual spend minus what would have been spent at the account average CPA. This prioritizes findings by dollar impact, not alphabetical order.

Then the surgical step. Before recommending a pause on a zero conversion keyword, the workflow checks the search terms that keyword triggered. A broad match keyword for “managed IT services” with $600 spent and zero conversions might be triggering search terms like “managed IT services for law firms” and “outsourced IT support for small business.” Those are high intent queries that deserve to be saved as exact match keywords before the parent keyword is paused.

What does not work: diagnosing why a Google Ads account is underperforming

Every time I have asked a generic AI tool to diagnose underperformance, the answers are identical regardless of the account. “Consider adding negative keywords.” “Test new ad copy.” “Review your bid strategy.” Not wrong. Just not useful. These are suggestions anyone with a week of Google Ads experience could make.

Real diagnosis requires context that no AI tool has access to.

A lead gen account shows rising CPA over 60 days. The data says keywords are getting more expensive. The real cause: the client’s sales team started rejecting leads from a specific vertical three weeks ago, but nobody updated the CRM feedback loop. Google is still optimizing for form fills from that vertical because the conversion tracking still counts them. The fix is not a bid adjustment. It is a conversation with the sales team about updating lead disposition in the CRM so Google stops chasing the wrong signal.

Conversion volume drops 40% month over month. Click through rate is stable. Conversion rate collapsed. A generic tool recommends pausing underperforming keywords. The real cause: a website redesign two weeks ago moved the contact form below the fold on mobile, and mobile traffic represents 65% of total clicks. No keyword or bid change fixes a broken landing page. The diagnostic requires knowing that a site change happened.

A seasonal business shows CPA up 35% in Q4 compared to Q3. A generic tool recommends lowering bids or pausing high CPA keywords. The real answer: this business closes 80% of annual revenue in Q1. Q4 is when prospects research and evaluate. Cutting Q4 spend does not save money. It kills the Q1 pipeline.

In each case, the data tells one story. The reality is different. Bridging that gap requires a human who knows the account, the business, and the history.

What does not work: autonomous optimization on the wrong conversion signal

The pitch for autonomous AI in Google Ads sounds compelling: the agent monitors, adjusts, and optimizes around the clock without human involvement.

In practice, this works only when the conversion signal is clean and the feedback loop is tight. In ecommerce, the primary conversion is a purchase with a revenue value attached. The algorithm knows within 24 hours whether a click led to a sale. Smart bidding works well in that environment because the signal is accurate.

In lead generation, the primary conversion is typically a form fill. Every form fill counts the same. A CEO of a target account and a student doing research both register as one conversion with identical value. Smart bidding gets very efficient at generating the cheapest form fills possible.

Here is what that looks like in practice. An account uses Target CPA bidding optimized for form fills. The algorithm discovers that Display placements generate form fills at $15 each while Search placements cost $45. It shifts budget toward Display. CPA drops from $45 to $25. The dashboard looks like a success story.

Three months later, the pipeline review tells a different story. Display leads convert to closed revenue at 2%. Search leads convert at 18%. The “optimization” destroyed pipeline quality while improving the only metric the algorithm was told to chase.

The fix exists. Value based bidding with offline conversion imports, where CRM data feeds back to Google so the algorithm knows which leads became revenue. But that requires a working CRM, accurate lead scoring, and a feedback delay of weeks or months before Google learns whether a lead was qualified. That system design is not something any AI agent can implement autonomously. It requires understanding the business, the sales process, and the data architecture.

How AI for Google Ads management actually works in practice

The sections above draw a clear line between what can be encoded and what cannot.

AI handles the mechanical work that requires thoroughness and consistency: categorizing 2,000 search terms against a four group taxonomy, verifying six campaign settings on every audit, flagging active keywords above spend thresholds while filtering out inactive entities, calculating excess spend to prioritize findings by dollar impact.

The human handles the judgment that requires context: diagnosing why CPA is rising when the data does not explain it, recognizing that a conversion drop is a landing page problem not a keyword problem, deciding that Q4 spend is an investment in Q1 pipeline, determining whether a zero conversion keyword is waste or a discovery tool for high intent search terms.

The practitioners who produce the best results are not the ones who automate everything or avoid AI entirely. They are the ones who have encoded their mechanical expertise so all their time goes to the judgment calls that actually move results.

The best use of AI in Google Ads is not replacing the thinking. It is buying you more time to do it.
